TEST YOUR KNOWLEDGE: UNDERSTANDING ORGANIZATIONAL STRUCTURE
1. Which of the following scenarios best describes a Classic structure?
Imagine you work alongside a small group of project managers. One of your current projects shares team members with another, ongoing project. To make sure you hit your next milestone, you want your team members to work only on your project for the next two weeks. You decide to meet with your team to discuss your proposal.
Imagine you work at a small marketing agency, and you have just begun a new project. All of the company’s graphic designers work in the Art department and report to the Art Director. However, two of those graphic designers have been assigned to your project, so they will also report to you while working on the project.
Imagine you are managing an important project at a company that requires all orders to go through its shipping department. However, your project is on a tight schedule, and the shipping department has a backlog of orders. You decide to meet with your direct manager to ask for approval to place the order through a third-party vendor. Ultimately, your direct manager has to meet with a vice president to get final approval. (CORRECT)
Correct: As per the classical or conventional organizational structure, project managers work in a top-down hierarchy. They report to upper management and are expected to communicate frequent updates with their direct managers. This type of communication is designed for project managers to keep their bosses updated about any ongoing projects that involve progress, challenges, and asking for resources. While this structure holds clear lines of authority and decision making, it may not provide the same level of flexibility and autonomy enjoyed by project managers as offer by other organizational models.
2. Why is it important for a project manager in a Matrix organization to clearly define roles and responsibilities? Select all that apply.
- Because employees may report to more than one person and have multiple responsibilities across teams (CORRECT)
- Because project managers can have the same level of authority as functional managers (CORRECT)
- Because project managers need to identify their single manager or director
- Because project managers must get approval from their direct superiors for any decisions they make about day-to-day project activities
Corrected: Project managers must define their roles very well in Classic and Matrix organizations to achieve good performance. But in Matrix organizations, many project managers are at the same level as functional managers and are very operative.
Corrected: It is always essential to define clear roles and responsibilities, but this becomes even more important in a Matrix environment because of the complex structure of reporting. Functional areas are generally more likely to collide, and the manager for each area has the highest authority, depending on the work’s nature.
3. What are some ways that organizational structure can impact the role of a project manager? Select all that apply.
- Their possibility of career growth
- Their level of authority (CORRECT)
- Their access to resources (CORRECT)
- Their approach to getting approvals (CORRECT)
The extent of authority and responsibility of the project manager differs across types of organizational structure. In Classical structure, the project manager could have a lesser authority yet have more defined scope. In a Matrix structure, a project manager is required to cooperate with other leaders in the organization in addition to possibly having lesser direct authority on the team members.
Such an Organizational structure can affect the project manager’s ability to tap into people, equipment, or budget sources. A project manager in a Classic structure may rely heavily on functional managers for generating resource approvals. A project manager in a Matrix structure may have to share the project’s resources with other project/other department resources and negotiate the project’s priorities with such groups.
The processes differ in how to be approved depending on the differences that exist between the Classic and Matrix-type organizational structures. A project manager following the line of the Classic organizational structure may be required to gain approvals from managers, directors, and department heads before conducting particular actions. On the contrary, a project manager in a Matrix organization could be more free in deciding what would happen in the project as and when deemed fit.
